I've been a huge PlayStation fan, but i never cared much about customizing my avatar. In fact, I recently took a break from my games to customize the look of my profile. Sony's standard line of PSN avatars is very limited. Of course, can get more, but that means you will have to buy some. In any case, I recently found out that it is possible to set a custom picture as a profile picture.
I'm not saying the PS4 isn't a great console, it really is. But Sony's main problem is the user interface. They tend to overcomplicate things and treat important characteristics like Easter eggs.. Such is the case of changing the default avatar of the PSN. Despite being a very simple operation, changing the PSN avatar is contradictory. What's more, cannot be done from a desktop computer, although everything else can be done from the PSN web version.
To clear things up, here are two different methods to change the default PSN avatar. If you have time, I suggest you use the Method 2 with the PlayStation Companion app. It may take longer, but it will allow you to configure a custom image (free).

Method 1: change the PSN avatar of your PS4
This task is usually done the first time the PSN account is set up. But if you were as excited as me, you probably skipped the whole process. If you want to change the PSN Avatar directly from your PS4 console, follow these steps:

Navigate to your PS4 dashboard. Once you are in the main menu, use your left thumb to highlight Profile and press the X button to select it.

Once you are in the Profile window, use your left thumb to highlight the three dot icon and select it with the X button.

In the menu that just appeared, select Edit profile.

You will now come across a list of customization options. Navigate down and select Avatar with the X button.

Now we come to the selection part. You can choose an avatar from a list of more than 300 tickets. Although they seem many, Actually, it is not. You can buy more, but they are quite expensive. Highlight an avatar with your thumb and press X to confirm your selection.

Then you will get an additional confirmation window. Select Confirm to continue.

You have successfully changed your PSN avatar. You can confirm it by visiting your profile window.
If you couldn't find a suitable avatar, there is still hope for you. Follow the method 2 to learn how to use a custom picture as a PSN avatar.
Method 2: using the companion app to configure a custom image
If you want to set your own custom image on PSN, the only way to do this is through the PlayStation Companion app. This will require you to install an app from the Google Play Store, But is it worth it. You can use the companion app to change Avatar and profile picture, among other things. Go for it:

The first thing to do is download the PlayStation Companion application from the App Store or Google Play Store.

When you open the app for the first time, you will need to enter your credentials and log in with your PSN account.

After entering, tap your profile picture (Right upper corner).

In the drop-down menu that just appeared, click Profile.

You will be presented with a new list of options. Tap Edit Profile and then select Add Profile Picture from the drop-down menu.
Note: You can also change the avatar by clicking Change Avatar. But if you add a profile picture, will automatically override the avatar. This means that other users will see the personalized photo instead of the avatar when they look at your profile.. However, when i am in the game, the avatar will appear instead of the profile picture. -
Now you can take a photo or select one from your gallery. After deciding on a photo, press OK to confirm your selection.

That's all, you have successfully replaced your default avatar with a custom image. Please wait a bit before checking your PS4 system because changes take a while to update.

Until Sony decides to make the deserved changes to the user interface, we stay with these two methods. If you want to set a custom image on your profile, the only way to do it is through the PlayStation app (Method 2).
